A practical discipline for engineering AI value.

AI Value Engineering turns AI from scattered activity into governed operating improvement. The method starts with the work, defines the value, designs the controls, and measures whether the system deserves to scale, refine, or stop.

Work Mapping.

Work Mapping identifies the actual unit of work AI is expected to change: a decision, handoff, review, exception, analysis, reconciliation, or operating task.

What good looks like

The work is specific enough to measure. The current workflow is visible. The human roles, system dependencies, data inputs, and exception paths are understood.

The anti-pattern

The team starts with a tool, model, or generic use case before defining the work that should change.

A field example

A procurement team does not start with “use AI for sourcing.” It maps supplier intake, contract review, exception approval, and renewal risk detection as distinct units of work.

Value Hypothesis.

The Value Hypothesis defines the measurable operating improvement expected from the AI system.

What good looks like

The hypothesis names the baseline, the improvement target, the metric, the owner, and the decision that will be made based on evidence.

The anti-pattern

The business case relies on generic productivity claims, estimated time savings, or adoption metrics without a clear operating outcome.

A field example

Reduce invoice exception handling time by 40% while maintaining approval accuracy and auditability.

Governance Design.

Governance Design defines how the AI system operates within policy, control, accountability, and human oversight boundaries.

What good looks like

The system has defined approval thresholds, escalation paths, audit trails, human review points, and failure handling.

The anti-pattern

Governance is added after the prototype works, creating a gap between technical capability and operational permission.

A field example

A contract review agent can summarize risk and recommend clauses, but legal approval is required before external redlines are sent.

Data Readiness.

Data Readiness determines whether the AI system has the context, semantics, quality, lineage, and access required to act reliably.

What good looks like

The system can access the right data, interpret it correctly, trace its source, and operate with enough context to avoid brittle outputs.

The anti-pattern

The team assumes that because data exists somewhere in the enterprise, it is ready for AI execution.

A field example

A renewal risk agent requires contract terms, usage history, support tickets, pricing benchmarks, account ownership, and prior negotiation notes.

Execution Architecture.

Execution Architecture designs the operating pattern: which tasks remain human-led, which become AI-assisted, and which can become governed AI execution.

What good looks like

The workflow has clear boundaries between human judgment, AI recommendation, automated action, and escalation.

The anti-pattern

The AI system becomes another dashboard or chatbot that provides advice without changing the flow of work.

A field example

A finance close assistant identifies reconciliation exceptions, drafts explanations, routes approvals, and records evidence while humans retain final sign-off.

Value Realization.

Value Realization measures whether the AI system created the intended operating improvement and determines whether to scale, refine, or stop.

What good looks like

The initiative is evaluated against real operating performance, not launch completion or user enthusiasm.

The anti-pattern

The project is declared successful because it shipped, not because the economics of work changed.

A field example

A claims triage system is scaled only if it reduces cycle time, preserves quality, improves routing accuracy, and maintains compliance thresholds.
